The leaderboard is the most loved and most hated game element. Longitudinal research shows that mandatory leaderboards can damage motivation, while voluntary, well-designed variants raise performance.
No game element sparks as much debate as the leaderboard. One sales manager swears by it, another has watched a team break on it. The beauty is: the research explains both experiences.
That comparison motivates is not a discovery by software builders. Leon Festinger described the theory of social comparison in 1954: people have a fundamental drive to evaluate their own ability, and in the absence of objective standards they do so by comparing themselves with others. Especially the comparison with whoever performs just a bit better spurs action.
Garcia, Tor and Schiff (2013) refined that picture: competition is fiercest between parties that are close to each other, in performance or in position. Number four wants to overtake number three. The gap between number four and number forty, on the other hand, motivates no one, it paralyses instead.
That leaderboards exploit this mechanism effectively has been shown experimentally. Landers, Bauer and Callan (2017) demonstrated that a leaderboard psychologically works as a goal, and that the performance effect was comparable to that of an explicitly set difficult goal. If you have competitive salespeople, a leaderboard is a proven performance instrument.
Against that positive evidence stands an equally important study. Hanus and Fox (2015) followed students for a full semester in a course with mandatory gamification, including a leaderboard, and compared them with a control group. The result was sobering: the gamified group ended with lower intrinsic motivation, more discomfort from social comparison and ultimately lower grades.
The difference with the positive studies lies in one word: mandatory. Whoever does not choose competition but is placed into it experiences the leaderboard not as a game but as an assessment. For the bottom half, every working day becomes a reminder of their own deficit. Self-determination theory predicts exactly this: comparison that undermines autonomy and the sense of competence eats away motivation.
The literature thus points to a nuanced conclusion: not the leaderboard itself, but the design determines the effect. Four choices make the difference.
Voluntariness. A real opt-out changes the psychology completely. Whoever joins has chosen the match, and choice is the core of autonomy.
Neighbourhood view instead of a full ladder. Show the top 3 and next to it someone's own position with their direct neighbours. That way you exploit the finding by Garcia et al. that nearby rivalry motivates the most, without publicly demotivating the bottom half.
Short periods. A leaderboard that resets every month or every sprint gives everyone a fresh start regularly. Permanent deficit is the biggest motivation killer a leaderboard can produce.
Team over individual. Werbach and Hunter (2012) recommend team-versus-team competition as the safest form: the match tension remains, but wins and losses are shared. No one stands at the bottom alone.

If you are considering a leaderboard for your sales team, walk through these questions. Can everyone opt out without losing face? Does number fourteen see their own race, or only the top? Do the standings reset often enough to keep deficits temporary? And is there no money or appraisal at stake? Four times yes means you are using the engine of social comparison without the brake of forced competition. That is what the research grants you: the tension of the match, without the damage.
